Building the Operating Layer for Physical AI.

RAI Swarms exists for a single conviction: the next decade of robotics will not be decided by hardware or by larger models. It will be decided by the runtime layer that lets intelligence survive contact with the real world.

01 — Mission

Cognitive Runtime Infrastructure for Intelligent Robots.

RAI Swarms exists to build cognitive runtime infrastructure for intelligent robots operating in the real world. The operating layer between robot bodies, AI models, memory, perception, control, and deployment environments — the layer that turns model output into operational behaviour.

02 — Why now

As Hardware Commoditises, Operational Intelligence Becomes the Durable Layer.

The shape of every prior infrastructure transition: capability becomes commodity, orchestration becomes the moat. Compute → cloud. Mobile → app stores. Physical AI is at the same inflection.

Perception unlocks. The argument is what the model can do. Demos lead the headlines.

Generalisation across tasks. The argument is what the policy can plan. Capability stops being the bottleneck.

Embodiment wave · hardware floods in
Humanoids, AMRs, dexterous arms ship at scale. Hardware moves toward commodity at the rate of any maturing supply chain.

Deployment is the bottleneck · runtime era
Models exist. Hardware exists. What is missing is the runtime that lets either survive a real shift. The bottleneck is no longer capability — it is orchestration.

Memory, coordination, supervision become commodity layers. The companies that supplied them — deliberately, early — become load-bearing.

Models Alone Are Insufficient.

A capable model with no runtime is a demo. A runtime is the only thing that converts a model into an operational behaviour you can ship across sites.

/ Thesis · 02

Physical AI Fails at the Integration Boundary.

Not at the model. Not at the motor. At the seam between perception, planning, control, operator state, and the WMS that was never built for autonomy.

/ Thesis · 03

The Runtime Becomes the Company.

In every prior infrastructure transition, the orchestration layer became the durable moat. Memory, coordination, supervision are the next moat in robotics.

03 — Field mapping

Observations Driving the Architecture.

The architecture is not a thought experiment. It comes out of repeatedly seeing the same patterns across robotics programs — warehouse, plant, ward, asset, hospitality, humanoid pilot.

The Runtime Gap Is Structural.

Every site rebuilds it. Every team rebuilds it. Nobody is shipping it as infrastructure.

Pattern · 01

Deployment Economics Dominate.

Cost per new site, cost per exception, cost per shift. These are the numbers that decide programs.

Pattern · 02

Memory Is the Missing Primitive.

Without it, every shift is a cold start. With it, the platform compounds.

Pattern · 03

Operators Are the Real Teachers.

Override traces beat training data. A platform that does not learn from supervision will plateau.

Pattern · 04

Coordination Is a First-Class Layer.

N robots in a corridor is not N times one robot. The fleet needs a coordinator, not a router.

Pattern · 05

Safe-Degrade Beats Brittle Autonomy.

Slow down, escalate, ask. Operating systems should bend before they break.

04 — What we believe

Six Principles.

01P

Intelligence Must Survive Contact With Reality.

Benchmarks are a measurement, not a target. The system is judged by what happens on the floor, in a real shift, with real exceptions.

02P

Deployment Is the Product.

A unit that runs reliably for twelve months is worth ten that run beautifully for a press demo. Every design decision is filtered through that.

03P

Autonomy Is a Spectrum, Not a State.

There is no binary between teleop and full autonomy. The runtime is what carries a platform across the levels — and lets it operate at the level the site requires.

04P

Memory Is Infrastructure.

A robot that does not remember yesterday is starting from zero every shift. Memory across episodes, sites, and units is non-optional.

05P

Human Oversight Is Part of the System.

Supervision, override, and escalation are first-class signals — designed in from the beginning, not added once the system fails.

06P

The Next Robotics Bottleneck Is Cognitive Integration.

Not better motors, not bigger models. The bottleneck is the operating layer that connects them — and that is the layer worth building.

05 — Ecosystem

Two Roles, One Architecture.

Posture

The bottleneck shifts from capability to orchestration.

Headquartered in the Netherlands. Work is selective. Conversations are technical, the timelines are real, and the programmes we engage with already have units on real floors. We do not run robotics demos. We work with operators who are tired of running them.
